The context
An independent UK marketing agency, around 8 staff. Two or three new-business proposals a week — each one eating roughly six hours of senior time before it went out the door.
Where they were
Every proposal involved researching the prospect, building a deck from a template, tweaking the pricing matrix and pulling relevant case studies from a sprawling shared drive. The co-founders were each losing essentially a full working day a week to proposals.
The engagement
Integration — 4 sessions over 8 weeks with the co-founders. Claude Max team seats and Claude Code for the build.
What we built together
An internal tool where the account lead drops in a discovery-call transcript and a prospect’s website, and gets back a first-draft proposal — research, angle, relevant case studies pulled from their own library, pricing aligned to their matrix. Human edit still required, but it starts at around 70% done.
The moment it got real
The tool kept picking the wrong case studies. We eventually realised the problem wasn’t the prompt — it was that their case study library was organised by service rather than by problem solved. Once we restructured the library, the tool worked first time.
The numbers
Proposal turnaround dropped from around 6 hours to about 90 minutes. The close rate hasn’t changed. The team now pitches for work it used to wave through.
Where they are now
Still on Integration. We’re currently working on a similar tool for client retainer reviews — same library, different output.
